Attract, Convert, Systemize: How Salons, Spas, & Clinics Build Predictable Growth and Stay Consistently Booked

By Daria Michalik

Most salons, spas, and clinics don’t struggle to get noticed. The real struggle is turning that attention into a steady, predictable flow of bookings each week. The businesses that manage to do this well tend to follow a connected framework: attract the right clients, convert their interest into appointments, and systemize the experience so that growth happens naturally, without relying solely on the owner.

That framework was the throughline in Phorest’s Consistently Booked webinar series, hosted by North America Education Partner, Ashley Prowell, which took each stage in turn. When we asked webinar attendees how they currently win most of their new clients, 43% said word of mouth and referrals, and 33% said social media. Both are valuable, but neither gives you control over when the next booking comes in.

What does it take to stay consistently booked?

Staying consistently booked comes down to three stages that work together:

How can a business attract clients consistently?

Businesses that attract clients consistently combine referrals, social media, and targeted marketing so that each channel supports the others. The ideal scenario involves building trust for your business through referrals, boosting visibility on social media, and using targeted campaigns to reach your ideal clients at the exact moment they’re ready to book.

Is one channel enough to attract clients on its own?

No. Each channel has a gap that the others fill:

  • Referrals are powerful, but salons, spas, and med spas cannot control when they happen.
  • Social media builds visibility, but awareness doesn’t always convert to bookings.
  • Targeted marketing reaches people when they are ready, filling the gaps the first two channels leave open.

Ashley illustrated this with a personal example.

How effective are referral programs for salons, spas, and clinics?

Referral programs are highly effective. Data presented in the Consistently Booked webinar series showed:

  • 53% of consumers discover salons through word of mouth and referrals
  • 80% of referred clients go on to book their first appointment
  • $20,000 in additional revenue is generated on average by salons using Phorest Referrals

With Phorest’s refer, reward, repeat approach, clients can share a unique link to your salon, spa, or clinic and get rewarded when a friend uses it to book.

In Part 1 of the Consistently Booked Webinars, Ashley explains:

What kind of ROI do targeted marketing campaigns generate?

Targeted campaigns that run through Phorest Ads Manager generate measurable results. Phorest data presented in the webinar showed:

  • An average revenue of $2,000 per campaign
  • An average of 34 bookings per campaign
  • 73% of campaigns producing at least one booking

Built directly inside the Phorest system, Ads Manager allows you to create professional Facebook and Instagram ads in minutes. It’s designed to use your salon, spa, or clinic’s client data, creating lookalike audiences to target new clients, and retarget those overdue to book.

Emily Duncan, Owner at Elle Skin & Beauty in Florence, KY said: “Having Facebook and Instagram paid ads integrated with our practice management software has been a game changer! We were previously having an agency manage our paid Facebook and Instagram ads. Now we are paying less, can make swift changes on our own and we are getting much better marketing results.”

But creating demand is only valuable if you can convert it into appointments.

How do you convert interest into booked appointments?

The businesses that have mastered converting interest into booked appointments respond quickly and make sure to follow up consistently, so that nothing falls through the cracks.

Where can bookings get lost?

Most bookings are lost in the gap between a client’s first message and the team’s reply. In a typical pattern Ashley described, 20 inquiries come in, only 15 turn into conversations, and just 10 become bookings. Here’s how the other 10 slip away:

  1. A prospective client is excited to book and reaches out.
  2. The team is busy serving clients in the salon.
  3. The reply gets delayed, and the conversation stalls.
  4. The prospective client moves on.

During our webinar, Ashley Prowell dove into the value of the leads that slip away.

What does a consistent follow-up process look like?

A consistent follow-up process gives every inquiry a clear owner. It tracks it from the first contact through to booking and clearly flags anything that has gone unanswered. Phorest’s Leads Manager tool handles this by pulling every inquiry from all channels into one place, which makes it easy to:

  • Capture every opportunity – no enquiry goes unassigned, ensuring every lead gets a timely response.
  • Track ownership and status – it’s clear who’s responsible and what’s been answered.
  • Flag follow-up automatically – response times remain fast while interest is still high.

That keeps a growing client list from overwhelming the team, so your quality of communication stays the same as the business grows.

Does SMS work for client follow-ups?

Yes. SMS works for follow-ups because it reaches clients quickly and makes replying easy, so conversations keep moving. Phorest 2-Way Chat lets your team text clients directly from the system, keeping every conversation in one place, so everyone always has full context.

However, replying to a growing volume of messages can pull staff away from the client already in the salon, which is exactly where AI can come in to offer support.

How can AI help front desk teams?

AI can take over the background booking admin, like rescheduling or cancelling appointments and answering frequently asked questions, so the front desk can focus on the clients in front of them. In a PhorestFM podcast episode from Season 10, Ashley Prowell, Jules Molina (Summit Salon Business Center) and Alex Bélisle-Springer (Phorest) discuss this and front desk operations at length, but in the webinar series, attendees heard from Baddhare in Myrtle Beach, SC on their usage of Phorest’s Front Desk AI, which they renamed ‘Bad Ass Becky.’

They report that half of their bookings now happen while they’re closed. Appointments are rescheduled or confirmed overnight instead of sitting in a voicemail queue until the next day.

Creating demand and capturing it are essential, but once you’ve converted your clients, you need to keep them coming back.

How do you get your team to help grow your salon, spa, or clinic?

Teams drive growth when they have goals that they understand and personally care about. The most successful salons, spas, and clinics build shared habits, visible goals, and a consistent client experience that the whole team owns. When one person carries the ads, goals, coaching, and tracking, there’s no energy left to motivate anyone else. So growth only works when the whole team is trained and motivated to contribute.

How do you get a team to actually care about their business goals?

People cannot work toward a goal they do not understand or cannot see. They don’t connect to a percentage on a spreadsheet. Your staff needs to understand what hitting a business-related goal could get them personally.

  • Make it matter – connect the goal to something the person actually wants.
  • Make it visible – show progress before the month is already over.
  • Make it useful – turn the number into something they can do with the next client.

At Essereblu in St. Louis, MO one stylist tied her goals to her dream of buying a jet ski. She tracked her earnings toward it in her personal vault in PhorestTips, which is built specifically for automated goal-based savings. As the team put it: “sometimes ‘hit your target’ isn’t motivating. ‘Get close to the thing you really want’ is.”

Hear the team tell the story themselves:

How do you keep progress visible in your salon, spa, or clinic without micromanaging?

Inside the Phorest system, Staff Goals show each team member what they’re working toward and how they’re doing. They’re never waiting for a meeting with their manager to find out whether they’re on or behind target. The Team Goals feature in Phorest gives owners visibility into shared priorities without having to chase every individual for an update.

Luisa Gladymir Garcia, Owner at Soleil Salon and Spa in Windham, NH described how her staff have become more motivated and engaged since bringing in Staff and Team Goals. “I can see it when they are looking at the app, they’re talking to each other, they’re laughing. They’re high-fiving and it’s been a change of culture within the business.”

Once you have a motivated team, you’ll start to see what that motivation does for the client experience.

What’s the difference between a client and a loyal client?

Leadership expert, author and business consultant Jay Williams dove into the difference back in 2019, on the PhorestFM podcast — a conversation you can revisit here.

In a nutshell, though, a satisfied client books an appointment, receives the service, and leaves. A loyal client feels known by the team, books their next appointment before leaving, trusts the staff to make recommendations, refers their friends and family to the business, and comes back consistently. That difference comes from building trust through each interaction before, during, and after the visit. It depends on the whole team delivering a personalized, memorable experience.

How do you ensure every client feels remembered?

Clients feel remembered when their provider already knows their history and preferences before they sit down. Cheat Sheet AI surfaces that context ahead of every appointment so the focus is on the conversation. Saturnino Fonseca of Steel Blade in Albuquerque, NM says it helps him and his team “immediately focus on what matters, especially for product recommendations,” rather than searching through notes. Stylists and practitioners get more time to create the impeccable experience that keeps clients coming back.

What does systemizing consistent bookings look like?

Systemizing consistent bookings means the same sequence repeats itself without the owner controlling every step. A client books through a campaign link. The stylist’s goal of improving rebooking is already visible without a reminder. Before the visit, Cheat Sheet AI surfaces relevant history and preferences, so the stylist starts the conversation confident and prepared. The recommendation to return in six weeks feels personalized to the client, and they rebook before they leave.

That entire sequence did not require involvement from the owner. Instead, the stylist was empowered with clear, visible goals, context on the client, and a habit of delivering an exceptional experience. Systemizing in this way produces consistently great appointments that keep clients coming back.

How do you build a consistently booked calendar?

Building a consistently booked calendar relies on repeating the stages of attract, convert, and systemize on a loop. You don’t need to be doing more than other salons, spas, and clinics. Staying booked means making sure that everything you’re doing adds up to something valuable and repeatable.
